Good luck, since you didnt mess with fuel delivery, other than stopping a leak, I would gamble and say "timing" at this point. -

Water, would definitely make it run like crap. Just let it run for a bit, no load, see if it clears up. I wont hurt it just to idle. -

Try adjusting your timing, with the oring swap, your fuel delivery is better. -

Yes, thats how you do it. Wierd, normally black smoke means excessive fuel. -

Did you by any chance take the IP off the engine, or get your timing out off whack by loosing the 3 mounting bolts?? If you did, did you reference your timing marks?
