sounds like your IP is letting air in. It's burning what fuel is in there, then pushing air into the chamber until after cranking for a while as you said, it finally "flushes" all the air out and gets the diesel to combust. SOUNDS like it might be time for your IP to be rebuilt...you can try...

I keep having issues keeping the screws (part number 3 in the picture) in the from hub covers from backing out. I have lost a total of 3 of them (2 on the left front, 1 on the right). I don't know if this is indicative of a problem, or maybe I am not putting enough ass behind it when i tighten...
