M1010's are cool but man do they suffer from neglect in the electrical department. I think you really need to figure out if you want to stay 24v or go 12v. Cannot proceed until you make that call.

What do you want to do with it? If you want bigger tires and offroad capability it will probably pay dividends to shorten it up. You gain everywhere. If its for general use you get into too short of a wheelbase to haul, stop, or carry anything which makes it useless. No one is swapping in one...
First I would not bypass the safety switches. They are easily obtainable and really keep things from getting messed up. Spend a little time cleaning and adjusting here. As for the rest of it, my recommendation is stop wasting any more time with it and just spend the money for the controller...
I would also check the rivets on the frame. The 2wd Suburban I converted to a CUCV clone had some loose ones up front that were tough to see. The rivet worked loose slightly and elongated the hole in the crossmember. These big floppy C channel frames like to work themselves loose over time.
